A Black Friday marketing strategy for a Shopify store is five decisions made before the sale: a revenue goal, the traffic needed to reach it, one main offer, a discount floor set from your margin, and a channel calendar. Black Friday is Friday, November 27, 2026, and Cyber Monday is Monday, November 30.
Five decisions for Black Friday 2026
Work through these in order. Each one has its own section below.
- Goal: a revenue number and the orders it takes (traffic and revenue section).
- Traffic: the sessions the goal needs, worked out in the same section and fed by the channels section.
- Offer: one main offer you can say in a sentence (offer section).
- Floor: the deepest discount your margin allows (discount depth section).
- Calendar: what you send and post each week until November 30 (calendar section).
The store-side admin steps live on the dated Black Friday checklist for Shopify. This page covers the marketing decisions that come before them.
Key takeaways
- Black Friday is November 27, 2026 and Cyber Monday is November 30. Thanksgiving is Thursday, November 26 (U.S. Office of Personnel Management holiday table, checked 2026-10-22).
- Work backward from a revenue goal: orders needed = goal divided by average order value, sessions needed = orders divided by conversion rate. A 20,000 USD goal at a 60 USD average order needs 334 orders (hypothetical).
- A discount costs more than its percentage. In the worked example, 20% off needs 2 times the orders to earn the same total, and 30% off needs 4 times.
- Last year, Shopify reported 14.6 billion USD in sales over Black Friday Cyber Monday 2025, and NRF reported 202.9 million U.S. shoppers over the five-day weekend.
- The calendar starts now. Four weeks before Black Friday is October 30.

What is a good Black Friday marketing strategy for a Shopify store?
A good Black Friday strategy fits on one page and answers five questions in order: how much revenue, how much traffic, which offer, how deep a discount and what calendar. The same black friday ecommerce strategy works for a store with ten products or a thousand, because every step is arithmetic on your own numbers.
- Set a revenue goal. Pick one number for the weekend, then convert it to orders.
- Size the traffic. Work out the sessions the goal needs and where they will come from.
- Choose one main offer. A shopper should be able to repeat it in one sentence.
- Set a discount floor. Calculate what each sale leaves after product cost, shipping and payment fees, then stop discounting before that reaches zero.
- Fix a channel calendar. Decide what goes out each week from now to Cyber Monday.
This page is about the decisions. For the dated admin steps, such as creating the discounts, see the dated Black Friday checklist for Shopify. Nothing there is repeated here.
How much traffic and revenue do I need for my Black Friday goal?
Divide the revenue goal by your average order value to get orders, then divide orders by your conversion rate to get sessions. For a 20,000 USD goal at a 60 USD average order value, you need 334 orders and between about 11,134 and 33,400 sessions, depending on the conversion rate.
Worked example: sessions needed for a 20,000 USD goal (hypothetical)
Assumptions: goal 20,000 USD, average order value 60 USD. Orders needed = 20,000 / 60 = 333.3, rounded up to 334. Sessions needed = orders / conversion rate, rounded up.
| Conversion rate | Orders needed | Sessions needed |
|---|---|---|
| 1% | 334 | 33,400 |
| 2% | 334 | 16,700 |
| 3% | 334 | 11,134 |
The three conversion rates are illustration inputs, not benchmarks. Use your own last 90 days instead: sessions, orders and average order value from your admin. Orders divided by sessions gives your conversion rate. Shopify’s Help Center says reports are available from the Analytics, then Reports page of your admin (Shopify Help Center, reports and analytics, checked 2026-10-22).
If the sessions number looks out of reach, lower the goal or raise the average order value with a bundle or a spend tier before you spend on ads.
Which Black Friday offer should I run?
Run one main offer that fits your margin and your list. The table compares five common offer types and the discount type in Shopify that sets each one up.
| Offer | When it fits | Margin risk | Shopify setting |
|---|---|---|---|
| Percentage off | Wide margin and a simple message | Every unit loses the same share of its price | Amount off discount (a percentage or a fixed amount) |
| Spend-tier discount | You want a higher average order value | Shoppers may reach the tier with low-margin items | Amount off discount; check your admin for a minimum purchase option |
| Bundle | Products that sell together | The discount applies to the whole set, so check the thinnest margin in it | Buy X get Y discount, or a bundle app |
| Gift with purchase | A low-cost gift that looks valuable | The gift cost is paid on every qualifying order | Buy X get Y discount |
| Early access for subscribers | You already have an email list | Limited to people on the list | Discount code that customers enter at checkout, sent to subscribers only |
Shopify’s Help Center says you can create discount codes or set up automatic discounts. A code is entered by the customer at checkout, and an automatic discount applies in the cart and at checkout when the conditions are met (Shopify Help Center, discount methods, checked 2026-10-22). Early access fits a code, because only the people you send it to get it.
How deep can I discount without losing money?
Discount only as deep as your contribution per sale allows. Contribution is the price minus product cost, shipping and payment fees. The deeper the discount, the more extra orders you need just to earn what you earned without a sale.
Worked example: one product at three discount levels (hypothetical)
Assumptions: price 50 USD, product cost 22 USD, shipping and payment fees treated as a flat 8 USD per order. This keeps the arithmetic simple; real payment fees change with the price, so use your own numbers.
| Discount | Sale price | Contribution | Orders needed to match the 20 USD baseline |
|---|---|---|---|
| None | 50 USD | 50 – 22 – 8 = 20 USD | 1 times (baseline) |
| 20% off | 40 USD | 40 – 22 – 8 = 10 USD | 20 / 10 = 2 times |
| 30% off | 35 USD | 35 – 22 – 8 = 5 USD | 20 / 5 = 4 times |
| 40% off | 30 USD | 30 – 22 – 8 = 0 USD | Never: each order adds nothing |
In this example, 40% off removes the whole contribution, so the floor has to sit well above it. Pick the floor from your own contribution first, then set the percentage.
A tool can help hold the line. Our guides to discount apps and bundle apps cover options beyond the built-in discounts.
What should my Black Friday calendar look like?
Start with a teaser four weeks out, send early access two weeks out, and run the main sale from Friday, November 27 through Cyber Monday, November 30. A black friday cyber monday strategy treats the four days as one campaign with two different messages.
| When | Date in 2026 | Marketing action |
|---|---|---|
| Now to 4 weeks out | Today to October 29 | Teaser and list building: announce the date, collect email subscribers |
| 4 weeks out | October 30 | Teaser emails and posts; lock the goal, offer and discount floor |
| 2 weeks out | November 13 | Early access invitation to subscribers |
| 1 week out | November 20 | Reminder with offer details; confirm stock and shipping dates |
| Thanksgiving | November 26 | Schedule Friday’s sends; keep the day light |
| Black Friday | November 27 | Main sale emails, social posts and ads go live |
| Weekend | November 28 and 29 | Last-chance reminder to people who opened but did not buy |
| Cyber Monday | November 30 | Cyber Monday message and final push |
| After | December 1 onward | Thank-you and follow-up emails |
Which channels should I use for Black Friday?
Email carries the sale, SMS is optional for reminders, and a landing page holds the offer that social, ads and influencers point to. Give each channel one job:
Email. Email carries the teaser, early access and the sale itself. If you need a tool, see the guide to email marketing apps for Shopify.
SMS. SMS is optional and works best for short reminders. Collect consent first: Shopify’s Help Center says to ask customers for consent to use their contact information before sending marketing (Shopify Help Center, setting up marketing, checked 2026-10-22). Rules for texts differ by country and state, so check the ones that apply where your customers live.
Social and ads. Use them to bring new visitors to one page and to remind people who have already visited. Send them to the page that holds the offer.
Landing page. One page for the sale keeps ads, emails and posts pointing at the same place. See the guide to Shopify landing pages.
Influencers. Give each partner a unique code so you can see what they sold. Contact them well before November 27.
On-site. A banner and a pop-up with an email signup tell visitors the date and capture the list, and a countdown on the sale page shows when it ends. For more traffic sources, read our list of ways to drive traffic.
What did Black Friday weekend look like last year?
Last year was a record by each source’s own count, though the three sources measure different things and should not be added together. Figures are for 2025 and were published on December 2, 2025.
| Reported by | What was measured | Figure |
|---|---|---|
| Shopify (news page) | Sales across Shopify merchants over Black Friday Cyber Monday 2025, worldwide | 14.6 billion USD, up 27% from the year before (24% in constant currency) |
| NRF | U.S. shoppers from Thanksgiving Day through Cyber Monday | 202.9 million shoppers; 134.9 million online, up 9% from 124.3 million |
| Adobe Analytics | U.S. online spend on Cyber Monday only | 14.25 billion USD, up 7.1%; 57.5% of sales on mobile devices |
Shopify says all of its data, including worldwide sales, is approximate and unaudited. Read these numbers as context for setting your own goal.
What should I do after Black Friday?
After Cyber Monday, thank buyers and follow up on carts. Five tasks cover most of it.
- Send a thank-you email with order details and delivery expectations.
- Follow up with shoppers who left items in a cart. See the guide to abandoned cart emails.
- Write down your returns window and handle returns quickly.
- Ask buyers for a review after the order arrives.
- Move straight to the next season with Christmas marketing ideas.
How do I know if my Black Friday strategy worked?
Compare five numbers with the goal you set before the sale: sessions, conversion rate, average order value, revenue, and discount cost as a share of revenue. Read them from the Analytics section of your admin (Shopify Help Center, reports and analytics, checked 2026-10-22).
- Sessions against the sessions you planned for.
- Conversion rate, which is orders divided by sessions.
- Average order value against the average order value you used in the plan.
- Revenue against the goal.
- Discount cost, which is total discounts divided by revenue, against your floor.
